Step 1: Audit every incoming lead path
- Website forms and contact pages
- Meta Lead Ads and direct messages, if integrated with permission
- Inbound calls and booking requests
- Manual referrals and walk-in leads
- Import sources and the date/consent context for imported contacts
Step 2: Define the pipeline before writing automations
Create meaningful stages based on actual business decisions: new, contacted, qualified, appointment offered, appointment confirmed, attended, closed won or lost. Pick one owner and a next-action deadline for each stage. Avoid creating 20 stages that nobody uses.
Step 3: Protect the calendar
- Test staff availability, timezones, buffers and rescheduling permissions.
- Ensure confirmation goes out only after a real booking is recorded.
- Test cancellations, holidays, fully booked days and duplicate submissions.
- Make the human escalation path obvious when automation cannot answer.
Step 4: Set messaging consent and deliverability
Verify the specific SMS, email and other channel requirements for your geography and provider. For US texting, review applicable registration and consent obligations. Store permission context; honor opt-outs immediately. Do not buy contact lists and drop them into sequences.
Step 5: Test with five realistic customers
- New lead with complete information.
- Lead with missing data.
- Customer who replies STOP or opts out.
- Appointment reschedule and an unavailable slot.
- Duplicate inquiry arriving through two channels.
Step 6: Set a measurement baseline
Use separate counts for leads received, first responses, qualified conversations, confirmed bookings and attended appointments. Check attribution carefully. Review the workflow weekly for the first month and document which staff member owns errors.
We can review your real lead flow, booking steps and follow-up gaps. An audit is a starting point, not a promise of sales results.
